Rescuing a stalled Odoo project

Quoted at six months and stuck at month nine. Or finished, handed over, and slower every week. Or a contractor who left and took the knowledge.

Where it starts

With an inventory, not with opinions: what is installed, what was written by hand, what runs on schedule, where the data actually lives. Half a day of reading usually explains more than a week of meetings.

Then a short written answer: what is worth keeping, what is worth fixing, and what is cheaper to rewrite than to repair.

What usually turns out to be true

The project rarely stalls on something exotic. It stalls on a scope nobody wrote down, on custom code nobody can read, and on a database that was never looked at until it got slow.

None of that is fatal. All of it is work that can be planned once it is named.

What you end up with

A working system and a map of it: what each custom part does, what it depends on, and what to watch. Written so the next engineer - not necessarily me - can take over without archaeology.

And, if that is the honest answer, a straight recommendation to stop: sometimes finishing costs more than starting over.

Questions that come up before the first call

Our Odoo project is stuck. What happens first?
An inventory, not opinions: what is installed, what was written by hand, what runs on schedule, where the data actually lives. Half a day of reading usually explains more than a week of meetings, and it ends with a short written answer about what to keep, what to fix and what is cheaper to rewrite.
Can you take over after another contractor?
Yes, and that is the usual case - a contractor who left and took the knowledge with them. What replaces the knowledge is a map: what each custom part does, what it depends on, what to watch.
What normally turns out to be wrong?
Rarely anything exotic. Projects stall on a scope nobody wrote down, on custom code nobody can read, and on a database that was never looked at until it got slow. None of that is fatal once it is named.
What if the honest answer is to stop?
Then you get it straight. Sometimes finishing costs more than starting over, and hearing that in the first week is the cheapest version of the news.

Where to start

Give me access to the repository or a database dump. By the end of the half hour you will know what state the project is really in and what to do first.
